Context

The project

Croquons la Vie (croquonslavie.fr) was Nestlé’s leading recipe and promotions platform in France, built on Drupal 7. It has since become Nestlé Goodnest (nestlegoodnest.com). The platform sat at the centre of a complex environment: several specialist agencies, IT teams in different countries, and marketing teams in Paris, all working on the same site.

I joined from Lisbon to take ownership of the project pipeline and keep everyone moving in the same direction.

Challenge

What needed to change

The site was slow: 5.45 seconds to load, hurting both user experience and SEO.
Six agencies each owned a piece of the platform (development, SEO, CRM, tagging, design, vouchers), with no single view of priorities.
The platform had to prepare a migration to Drupal 8 and a transition to a new lead agency (Publicis), without disrupting the live site.

My role

What I did

Took over an existing roadmap and pushed it forward from day one: 44+ new Redmine tickets in the first 2 months (bugs, SEO fixes, UX improvements and new features).
Coordinated 6 external agencies at once: SkillD (development), The Persuaders (SEO), Numberly (CRM), 55 (tagging), RAPP (design) and SOGEC (vouchers).
Ran the delivery rhythm: daily stand-ups across Paris, Lviv and Lisbon, and 4 structured development calls per week with agency and IT teams.
Audited the site and built the 2020 content and navigation roadmap from scratch.
Benchmarked 19 competitor websites on page speed and CMS strategy to set realistic targets.
Prepared the Drupal 7 → Drupal 8 migration and managed the transition to Publicis.

Result: Page load time from 5.45s to 1.1s (80% faster) · 44+ new tickets in 2 months · 6 agencies coordinated across 3 countries · migration and agency transition prepared.
